When I ran a baseball training facility, I noticed something frustrating: the facility sat empty most of the day. Activity didn’t start until after school hours. I knew there was untapped potential and unused time that could be generating revenue.
That’s when we became involved with a national boot camp fitness franchise. My partner and I decided to convert part of the facility into a branded boot camp concept. We paid the franchise fee and began the onboarding process — and that’s when the red flags appeared.
Despite promises of guidance, support, and a clear launch process, progress stalled. Communication was slow, timelines were unclear, and critical questions went unanswered. We were prepared to open, but support lagged behind. When we launched, we did so with no clients — and without meaningful involvement from the franchisor.
Ultimately, the franchise fee was refunded. In hindsight, it was a turning point. We avoided long-term obligations such as percentage-based revenue fees, technology fees, and advertising charges that would have significantly impacted profitability. More importantly, we were no longer tied to a rigid structure that limited flexibility.
We built our own boot camp business from the ground up. It wasn’t easy — we made mistakes and learned along the way — but we retained full control and all of our revenue. More than ten years later, we operate a thriving, profitable fitness business built independently, without the burden of a franchise model.
Over the years, we’ve seen firsthand how independent, locally operated fitness businesses can adapt and thrive in ways rigid, one-size-fits-all models often cannot.
In our own market, several franchised fitness locations have come and gone since we opened, while our business has continued to grow. That longevity comes from flexibility, direct connection to our members, and the ability to evolve based on real-world feedback — not corporate mandates.
